Customer Retention and Churn

Lesson 2: Customer Retention and Churn

What are retention and churn?

Term

Definition

RetentionShare of customers who remain active or return over a defined period
ChurnShare of customers who stop using the product or service under a defined rule
Churn rateCustomers lost in the period ÷ customers at the start of the period × 100
Retention rateCustomers from the starting group still active at the end ÷ customers at the start × 100

Definitions vary by business model:

Business type

Churn might mean

Subscription appSubscription cancelled or not renewed
E-commerceNo purchase in 90 days
Mobile gameNo login in 14 days
B2B SaaSContract not renewed

Always state the time window and event that counts as churn.

Example

Item

Value

Customers active at start of month1,000
Of those, still active at end of month850
Retention rate850 ÷ 1,000 = 85%
Churn rate150 ÷ 1,000 = 15%
New customers acquired during the month200 (excluded from this calculation)

Adding new customers to the starting cohort would hide the churn.

Cohort retention table (customers grouped by signup month):

Signup cohort

Month 0

Month 1

Month 2

Month 3

Jan100%62%48%41%
Feb100%65%51%44%
Mar100%70%57%–

Reading down a column shows whether newer cohorts retain better, which may indicate that product improvements are working.

Segment analysis

Compare retention by:

  • Signup month (cohort)
  • Plan type (monthly vs annual)
  • Acquisition channel (ads vs referrals)
  • Tenure
  • Usage pattern (heavy vs light users)
  • Region or device

Segment differences show where to investigate. Small groups and different customer mixes can make comparisons unstable.

How it works

  1. Define the cohort (who's included)
  2. Define the qualifying activity (what "active" means)
  3. Define the observation window
  4. Build a customer-level dataset (one row per customer)
  5. Verify each customer is counted once in the relevant group

Common mistakes

Churn type

Measures

Why mixing them misleads

Logo churnNumber of accounts lostTreats a ₹500 and a ₹5 lakh customer equally
Customer churnNumber of individual customers lostSimilar to logo churn for B2C
Revenue churnRevenue lost from cancellations and downgradesCan be high even if few customers leave
Net revenue retention (NRR)Revenue kept, including upgradesCan exceed 100% when upgrades outweigh losses

A business can lose a few high-value customers and see a large revenue impact while customer churn looks low
